Zones & the Floor

A zone is a named area of your workshop that groups bays doing the same kind of work. Body and paint is a zone. Rapid service is a zone. The high-voltage area is a zone, and a carefully separated one.

Zones do two jobs: they organise the board so a large floor is readable, and they give each area a supervisor who owns it.

Zones are optional. A five-bay shop that gives every bay the same kind of work does not need them, and BayWise plans exactly the same way without them — the board simply shows one ungrouped floor. Zones become valuable the moment your shop does more than one kind of work.


Zone types

When you create a zone you choose a zone type from a standard list. The type describes what the area is for, which makes a floor readable to anyone — a new controller, a manager visiting from another site, a technician moved across for the week.

The four that most shops recognise immediately:

Rapid / express. Quick-turnaround work under an hour: oil changes, tyre rotations, bulbs, wipers, fluid top-ups, basic diagnostics. High bay turnover, minimal disassembly. The characteristic problem here is not capacity but sequencing — several vehicles pass through the same bay in a morning, and a five-minute gap between each one is an hour of lost capacity by lunchtime.

Electrical and mechanical. Two related types in the standard list. Mechanical (general service) covers core repair needing lifts and longer bay time — engine, transmission, brakes, suspension, steering, exhaust, cooling. Diagnostics / electrical covers fault-finding and electronic work — ECU faults, wiring, sensor issues, ADAS calibration — and is increasingly its own zone as vehicles get more electronic. The characteristic problem is estimate reliability: diagnostic work is genuinely hard to time, which is why check-ins matter more here than anywhere else.

Body and collision. Structural and cosmetic repair after an accident: dent removal, panel replacement, frame straightening, welding. Usually paired with a paint / refinish zone for prep, priming, spraying and curing, isolated for dust control and ventilation. The characteristic problem is duration — a vehicle holds a bay for days, across a sequence of stages that cannot be reordered, and each day’s plan has to respect what is physically still in the bay.

Detailing and valet. Cleaning, polishing, ceramic coating, interior valet. Either final preparation before handover or a standalone service. The characteristic problem is position in the queue: detailing has to happen after repair and before the customer arrives, on vehicles that are frequently already late.

What zones do

They group the board. Cards appear under a zone header showing the zone name, its bay count and its supervisor. On a twenty-bay floor this is the difference between a screen you can read and one you cannot.

They give an area an owner. Each zone can name a supervisor. On the board, that name sits on the zone header, so it is obvious who to ask about the paint booth without asking who covers paint.

They make filtering meaningful. Filtering the board to two zones is how a supervisor watches their own area on a busy day.

What zones do not do is decide what work goes where. That is decided by each bay’s role, capabilities and equipment. A bay in the mechanical zone with alignment equipment can take an alignment job; a bay in the same zone without it cannot. The zone is the label on the area, not the rule about the work.

Flow through a full workshop

Most workshops are not one zone but a sequence, and a vehicle’s day is a path through them.

At Al Futtaim Auto in Dubai, a collision repair moves like this:

  1. Pre-repair inspection — arrival, damage walkaround, diagnostic scan, estimate, authorisation
  2. Pre-service parking — held while the insurer authorises, off the working floor
  3. Body and collision — strip, panel work, frame straightening, over three days
  4. Paint and refinish — prep, spray, cure, in an isolated booth
  5. Post-repair inspection — quality check, torque, road test
  6. Detailing and valet — cleaned and prepared for the customer
  7. Delivery and handover — paperwork, payment, keys

Seven zones, one vehicle, ten days. What makes this hard by hand is not any one stage. It is that stage four cannot start until stage three finishes, stage three’s finish date moves whenever a part is late, and there are thirty other vehicles moving through the same seven zones at the same time.

That is the case autonomous scheduling exists for. Each stage is planned into a bay that can do it, held there for as long as it needs, and everything behind it moves when it moves.


Holding and delivery bays

Two zone types deserve a specific mention because they are frequently missed, and missing them makes a floor look busier than it is.

Parking zones — pre-service and post-service — are for vehicles that are in your care but not being worked on. A car awaiting authorisation, awaiting parts, or finished and awaiting collection is not a working bay’s problem. Giving those vehicles a holding area keeps the working floor showing only work.

Delivery and handover is where the customer collects: paperwork, payment, keys, a walkaround. Usually near reception rather than in the repair area.

Bays in these zones are given a holding or delivery role, which means they take no work and need no capabilities or equipment.

Zones and safety

One zone type is not organisational at all. EV / high-voltage is a ring-fenced area for battery, motor, charging and high-voltage system work, kept physically separate because that work requires de-energising and isolation, insulated tools, and certified technicians.

BayWise treats the qualification side of this as absolute: high-voltage work reaches only technicians certified for it, and only bays equipped for it. This is not a preference that busyness can outweigh.

Keeping the physical separation is your responsibility. Recording the certifications accurately is what lets BayWise hold up its end.

Sizing zones

A zone with one bay in it is usually a mistake — you have described a bay, not an area. A zone with fifteen is usually two zones.

Practical guidance:

  • Create a zone when a group of bays shares a kind of work, a supervisor, or a physical separation.
  • Do not create a zone per technician, per shift, or per customer type. Those are not areas.
  • If your shop genuinely does one kind of work, do not create zones at all.

Sharma Motors in Mumbai runs eleven bays as three zones: rapid service (four bays), mechanical (five bays), and a two-bay area combining detailing and handover. Müller Werkstatt in Berlin runs six bays with no zones at all, because every bay does general mechanical work and one person supervises all of it.
